The Complete Guide to Choosing a Product Analytics Tool
If you’ve ever Googled “best product analytics tools” and ended up more confused than when you started, I get it. Those articles all show you a list of fifteen tools with a feature comparison table and leave you to figure out which one is right for you. That’s the wrong starting point.
The question isn’t which tool. It’s what type of tool, because these categories answer fundamentally different questions. Pick the wrong type and you’ll pay for capabilities you’ll never use, or spend weeks instrumenting your product only to realize the tool doesn’t answer what you were actually trying to figure out.
I’ve landed in three different situations personally. I run content sites where I only care about which pages people visit and where they came from. I built BiblePlan.app, a small app with over 120 signups, where I need a little more than pageviews but nowhere near a full analytics suite. And at my day job as a PM at a B2B SaaS company, we run a full product analytics platform because our user journeys are complex and our roadmap depends on real behavioral data.
Web Analytics vs. Product Analytics
Web analytics asks who’s coming to your site, where they came from, and what they looked at. It thinks in pageviews, sessions, and traffic sources, and it was built for understanding content performance and audience acquisition.
Product analytics asks what users are actually doing inside your product, and why some stick around while others disappear after a week. It thinks in events, funnels, cohorts, and retention. It was built for product teams who need to understand feature adoption, onboarding drop-off, and what behaviors predict whether someone becomes a long-term user.
If your product has a login, you’ll eventually need product analytics. Web analytics tells you how many people hit your signup page, but it won’t tell you what happened after they created an account.
Many teams end up running both: web analytics on the marketing site and product analytics inside the app. For most growing SaaS companies, that’s exactly the right setup.
The Privacy and Cookie Question
Cookies let analytics tools recognize the same user across multiple visits, whether they’re logged in or not. That’s what makes cross-session tracking possible: knowing that the person who clicked your Google Ad on Tuesday, came back directly on Thursday, and signed up on Saturday was the same person the whole time. Without cookies, those three visits look like three different strangers.
That visibility matters most if you’re spending real money on paid acquisition. If you can’t connect ad clicks to eventual signups across multiple sessions, you can’t measure whether your campaigns are working. Retargeting audiences are also entirely cookie-dependent.
The catch is that cookies require consent under GDPR, which means banners, and a meaningful chunk of visitors, especially in Europe, will decline and disappear from your data entirely.
Privacy-first tools sidestep this by collecting no personal data. You get aggregate traffic data: pageviews, referrers, top pages, no consent banner needed. If you’re not running paid ads at meaningful scale, you’re honestly not giving up much.
For a SaaS product you need persistent user identity to understand what people are doing over time, so cookieless isn’t really an option. GDPR compliance is a solvable configuration problem, but it deserves attention before you ship tracking to European users.
For teams with engineering resources and strong privacy requirements, self-hosting is a third option worth knowing about. Some tools can run entirely on your own servers, which means user data never leaves your infrastructure and sidesteps a lot of GDPR complexity entirely.
How Much Implementation Work Are You Signing Up For?
There are three real levels of implementation effort, and they map directly to how much you’ll get out of the tool.
Paste and go. You drop a script tag into your site and you’re done. The tool auto-captures whatever it’s built to track: pageviews, referrers, basic interactions. No engineering time, no maintenance, works the day you install it.
Some configuration required. You install the script but also define some custom events, things like “user clicked the upgrade button” or “completed step 3 of onboarding.” This requires someone comfortable touching code or using a tag manager, but it’s not a full engineering project. Some tools make this easier by auto-capturing all interactions and letting you define what matters after the fact, which is a nice middle ground for smaller teams.
Full instrumentation. You deliberately track every meaningful event across your codebase: writing a tracking plan, adding tracking calls throughout your app, testing that they fire correctly, and maintaining them as the product evolves. Real engineering work, but the data quality is dramatically better. For a complex SaaS product it’s the only approach that gives you answers you can actually trust.
Beyond Basic Analytics
Once you get past basic analytics, most tools start layering on additional capabilities.
Session replay and heatmaps let you watch recordings of real user sessions and see where people click, scroll, and get stuck. When your funnel shows a big drop-off somewhere, this is how you figure out what’s actually going wrong. Most useful when you have a specific problem to investigate, not something you need running continuously.
Feature flags let you roll out new functionality to a subset of users and switch it off instantly without a code deploy. Useful for safe rollouts, beta access, and kill switches, even if you never run a single experiment.
A/B testing is feature flags with measurement attached. You show two groups different experiences and let the data tell you which performs better. This requires meaningful user volume to produce results you can trust, so don’t let its presence or absence drive your tool choice early on.
In-app surveys let you trigger questions to specific user segments based on their behavior. A good way to connect what your data shows with what users actually say about why.
Pricing
Most tools offer a free tier generous enough to get started, either time-limited or capped by event volume with restricted data retention. Use it before you pay anything to trial run any prospective tools.
Once you’re paying, almost every tool in this category prices by event volume. The more user activity you track, the more you pay, and that can sneak up fast on a high-traffic product. Run the math on your actual numbers before you lock into a plan.
It’s also worth being clear-eyed about what “free” actually means. Some of the most widely used tools are free because your data funds an advertising ecosystem that has nothing to do with your product. Fine for many teams, but worth thinking twice about if your users are in regulated industries or have strong privacy expectations.
On the higher end, all-in-one platforms that bundle analytics, session replay, feature flags, and experimentation can look expensive until you price out running four separate tools. But the right question isn’t just cost: it’s whether you actually need all those capabilities. If you do, the consolidated price is probably worth it. If you only need two of the four, a lighter and cheaper stack might serve you better.
Which Type Is Right for You
If you’re running a content site or blog, a lightweight cookieless web analytics tool is all you need. Fathom and Umami are good examples. You want to know what people are reading and where they came from. Anything heavier is overkill.
If you’re building a lightweight app or early-stage product, start with a privacy-first tool that gives you basic event tracking without the setup overhead of a full platform. Plausible and Simple Analytics both support basic custom events. You need more than pageviews but probably don’t need cohort analysis yet. Keep it simple until your questions outgrow it.
If you’re running a SaaS product with real user journeys, you need proper product analytics with full event instrumentation. Mixpanel and Amplitude are the most established names here. The setup investment is real but so is the payoff: you’ll finally be able to answer questions about retention, feature adoption, and where your onboarding is actually breaking down.
